The advertising budget that was quietly leaking cash

One example of this approach in action: a business owner was spending heavily on advertising but wasn't seeing the growth in customers they expected. When we looked closely at where that budget was actually going, one expense, billboards, turned out to be bringing almost no one through the door. Instead of spending more to fix it, the move was to redirect that money toward the advertising that was already working. The result wasn't just lower spend, it was more customers coming in and a lot more cash staying in the business. One clear shift, and it touched more than just the ad budget.

The number nobody was watching

Take the case of a doctor running his own practice, someone published in the New England Journal of Medicine, sharp as they come in the exam room. The first thing he said when we sat down together was, β€œI'm a good doctor. I'm not a good businessman.” Once we looked at his numbers, it was easy to understand why he felt that way, the practice was losing money. But buried in the data was one detail no one had ever flagged: only 60% of patients who booked a colonoscopy screening actually showed up. That meant the nurses, the doctor, and the anesthesiologist were scheduled and paid whether the patient walked in or not. Getting that show-up rate from 60% to just 70% was projected to add roughly $750,000 to his bottom line in a single year, from one number, in one conversation.
